    Every quarter, GTM leaders across ANZ ask some version of the same question: are we building the right team for what’s coming, or the team that made sense eighteen months ago? Heading into the back half of 2026, the honest answer for most companies is the latter. Team structures built during the growth-at-all-costs years are still being unwound, and what replaces them looks meaningfully different.

    This isn’t a forecast built on vibes. It’s built on patterns showing up consistently across ANZ SaaS, fintech, and enterprise tech companies right now: flatter structures, more scrutiny on ramp time, and a widening gap between companies that treat GTM as a system and companies that treat it as a collection of individual hires.

    The Headcount Story Is More Nuanced Than “Hiring Freeze”

    The narrative that tech sales hiring has simply frozen doesn’t hold up against what’s actually happening on the ground in Sydney, Melbourne, and Auckland. Total headcount growth has slowed, but that’s a very different statement from “companies aren’t hiring.” What’s changed is the shape of the ask.

    Boards and CROs are approving new sales headcount at a slower pace, but they’re approving it faster for roles tied directly to revenue efficiency: sales engineers who shorten technical evaluation cycles, RevOps hires who can prove pipeline math, and senior AEs who can close without three layers of support. The generalist BDR-to-AE pipeline that dominated headcount plans in 2022 and 2023 is being replaced by leaner, more accountable structures where fewer people carry more quota responsibility, backed by better tooling.

    For ANZ specifically, this shift is amplified by a smaller addressable market. A Series B SaaS company in the US can absorb a mediocre quarter from an underperforming AE inside a much larger pipeline. A comparable company selling into Australia and New Zealand doesn’t have that luxury. Every seat has to work harder, which is pushing hiring managers to be far more deliberate about who they bring on and when.

    AI Is Changing the Shape of the Team, Not Just the Tooling

    The conversation about AI in sales has moved past “will it replace SDRs” and into a more practical question: which parts of the funnel now need fewer humans, and where does human judgement still decide deals. Outbound sequencing, initial qualification, and first-pass research have been substantially compressed by AI tooling across ANZ GTM teams. That’s real and it’s not reversing.

    What hasn’t compressed is complex, multi-stakeholder enterprise selling, technical evaluation management, and the kind of relationship-based selling that still defines a large chunk of the ANZ enterprise and mid-market. Teams that assumed AI would let them shrink headcount across the board are discovering the reduction is concentrated almost entirely in top-of-funnel, entry-level roles. Meanwhile, demand for people who can operate AI-augmented workflows well, rather than simply have access to the tools, is climbing.

    This is producing an odd but consistent pattern: fewer entry-level SDR roles, similar or growing demand for experienced closers, and a genuinely new category emerging around GTM operations and enablement roles that didn’t exist in this form three years ago.

    What’s Actually Growing

    A few roles and skill sets are showing consistent upward pressure across ANZ tech sales teams right now:

    • Sales engineers and solutions consultants, particularly in categories where technical evaluation has become the real sales cycle bottleneck.
    • RevOps and GTM operations, as companies try to make sense of fragmented data across CRM, product usage, and marketing attribution.
    • Senior, full-cycle account executives who can run discovery, technical scoping, and negotiation without heavy hand-holding.
    • Customer success roles with expansion accountability, as net revenue retention becomes the metric boards actually care about over new logo growth.

    Notably absent from that list: pure-volume outbound roles. Companies still need pipeline generation, but they’re increasingly building it through a mix of AI-assisted outbound, inbound motion, and partner-led growth rather than stacking headcount.

    Regional Differences Worth Watching

    Sydney remains the centre of gravity for enterprise SaaS GTM hiring, but Melbourne has quietly become the stronger market for fintech and infrastructure software teams, partly driven by a concentration of technical talent that pairs well with sales engineering and RevOps roles. Auckland and Wellington continue to punch above their size for early-stage SaaS, though team structures there stay leaner for longer given smaller local markets and a heavier reliance on offshore or remote leadership.

    Brisbane and Perth are seeing more activity than in previous cycles, largely tied to resources-adjacent tech and government-facing SaaS, but the talent pools in both cities remain thinner for specialised GTM roles, which is pushing more companies toward remote-first hiring for senior positions.

    What This Means for Planning

    If you’re building a GTM plan for the second half of 2026, the practical takeaway is that headcount growth alone is no longer the lever it used to be. The teams pulling ahead are the ones investing in fewer, more capable hires paired with better systems, rather than simply adding bodies to the funnel.

    That means being honest about where your current team is under-resourced versus where it’s under-optimised. A funnel with strong volume and weak conversion doesn’t need more SDRs; it needs a sharper qualification process or a stronger closer. A team with great close rates but thin pipeline doesn’t need another AE; it needs pipeline generation fixed at the source.

    The companies that will look back on late 2026 as a strong hiring period are the ones treating each new seat as a deliberate structural decision, not a reaction to a bad quarter. That’s a harder discipline to hold than it sounds, especially under board pressure to show growth. But across ANZ right now, it’s the pattern separating teams that are scaling sustainably from teams that are just getting bigger.
